Laguna 1 braking issues

Hi all, I have just bought an X reg Laguna. The brakes are fine to start with then the pedal will drop as they are used, ending up needing to be pumped to get any braking.
I have tried bleeding the system, but no sign of any change.
Checked the calipers are moving on the front wheels.
Haven't removed the drums as I am unsure how to - long time since I worked on drum brakes.

Currently in Hairybiker's garage:
Laguna I 1.8i estate

I had a problem with a Laguna mk1 brakes once up on a time, similarb problem, it turned out to be the small slave cylinder somewhere under one of the rear arches, a slight leak...garage charged me 30 back then, around 10 years ago. Hope this helps.
