Try bleeding the brakes with rear load valve in it's fully 'open' position,if that makes no difference then clamp off all the brake hoses,see if that changes the pedal feel,if it does then release one clamp at a time to find which brake is faulty.Also make sure that the nibs on the rear pads are lined up with the groove in the caliper piston.

If all is well with the system then the master cylinder could be fubar'd,did you remove the cap before replacing the pads/pushing the pistons back into the calipers?.

Have you actually driven the van at all?.

I'd rather push my Alfa than drive a BMW....
